seat foam crumble

Hi all,
I've begun to notice a pile of crumbled foam coming from under my seat in
the last week or so. It appears the inner seat cushions are disintegrating
gradually. I've read in one of the supplier catalogs that I really need to
replace covers along with cushions, but the covers are in good (although not
perfect) condition. Is this just sales jargon, or valid advice? What might I
be facing if I only do the cushions now?
