[Tigers] Tiger Axel Lengths

Hello All
I am swapping from a 3.54 Trac Lock rear to a 2.88 open using the 19 spline axels and course yoke which came out of the car.  Everything was going fine until tightened the phillips nut on the backing plate and reinstalling the brakes.  Now the axels are completely locked up and will not turn.
The pin on the Trac Lock was about 1" and the pine on the open carrier is about 1/2".  This is about the only big difference I can see between the 2 carriers.  Not sure if this has any bearing but thought I should mention it.
I am starting to think the axels might have been shortened to fit in the Trac Lock carrier. Does anyone know the length of the stock 19 spline axels without the flange installed?  Measuring the axel lengths are the next step we are planning to take.
Does anyone have any ideas what the problem might be and the correct axel lengths?
